Not because the choice is unclear\u2014but because the consequences are real. For you, and for your team. Yet it\u2019s precisely these <strong>leadership decisions<\/strong> that determine whether your team merely functions or truly excels.<\/p>\n<h2>Why Making Choices Is So Difficult for Leaders<\/h2>\n<p>As a national team coach, I\u2019ve had to make decisions that hurt. Letting go of people I genuinely liked. Dismantling structures that had worked for years. Abandoning plans that took months to prepare.<\/p>\n<p>Not because those people were bad. Not because those structures were wrong. But because the team needed someone different. Something different.<\/p>\n<p>That\u2019s the honest truth about leadership. You can\u2019t take everyone with you. And that\u2019s not failure\u2014it\u2019s <strong>selection<\/strong>. In elite sports, this is obvious: you field the best team for the match, not the team you\u2019re most friendly with. In business, we struggle with this far more.<\/p>\n<p>The reason? We confuse loyalty with effectiveness. We hold on too long to what feels familiar. And meanwhile, the team pays the price.<\/p>\n<h2>The Hidden Cost of Not Choosing<\/h2>\n<p>What many leaders underestimate is that <strong>not choosing is also a choice<\/strong>. And usually the most expensive one. Because while you hesitate, here\u2019s what happens to your team:<\/p>\n<ul>\n<li><strong>Motivation drops<\/strong>\u2014your best people see that underperformance is tolerated. They start wondering why they bother.<\/li>\n<li><strong>Trust erodes<\/strong>\u2014your team looks to you for direction. If you don\u2019t choose, they won\u2019t either. Or worse: they choose for themselves.<\/li>\n<li><strong>Culture weakens<\/strong>\u2014every day you postpone a difficult decision, you normalise mediocrity. The same applies to leadership.<\/p>\n<h2>Three Lessons About Difficult Leadership Decisions<\/h2>\n<p>In 25 years of working with teams\u2014from elite sports to the boardroom\u2014I\u2019ve learned three principles that come up every time when it comes to decisions that truly matter.<\/p>\n<h3>1. Delay Is More Expensive Than the Decision Itself<\/h3>\n<p>Every day you wait, your team pays the price. In energy. In motivation. In trust. The decision you postpone today only grows bigger tomorrow. Not smaller.<\/p>\n<p>I\u2019ve seen this time and again with <a href=\"https:\/\/www.dudokconsulting.nl\/en\/leadership-is-top-sport\/\">leaders who learned to work from an elite sports mindset<\/a>. The first thing they had to unlearn: waiting for the perfect moment. That moment doesn\u2019t exist. There\u2019s only the right moment\u2014and that\u2019s usually now.<\/p>\n<h3>2. Being Clear Is Not Being Harsh<\/h3>\n<p>Most people prefer a clear \u2018no\u2019 over a vague \u2018maybe.\u2019 Clarity is a form of respect. To your team, and to yourself.<\/p>\n<p>Many leaders avoid clear communication for fear of coming across as harsh. But <strong>vagueness is crueller than clarity<\/strong>. An employee who knows where they stand can adapt, improve, or make a conscious choice. An employee left in uncertainty can only doubt.<\/p>\n<p>This also applies to <a href=\"https:\/\/www.dudokconsulting.nl\/en\/delegate-like-a-pro\/\">delegating responsibilities<\/a>. Being clear about expectations isn\u2019t micro-management\u2014it\u2019s the foundation for ownership.<\/p>\n<h3>3. The Right Choice Rarely Feels Good in the Moment<\/h3>\n<p>In hindsight, it does. But at the time? It\u2019s uncomfortable. It keeps you awake at night. That\u2019s normal. It means you\u2019re not taking the easy way out.<\/p>\n<p>In elite sports, we know this. The coach who doesn\u2019t select a popular player for the final feels the pressure. But they know: the best decision for the team isn\u2019t always the most popular one. <strong>Leadership isn\u2019t popularity.<\/strong> It\u2019s responsibility.<\/p>\n<h2>How Do You Know It\u2019s Time to Choose?<\/h2>\n<p>There are signals that indicate a team is ready for change\u2014or that change has been overdue for too long. Do you recognise one or more of these situations?<\/p>\n<ul>\n<li>You\u2019ve had the same conversation for the third time, with nothing changing<\/li>\n<li>You\u2019re constantly compensating for the same person or the same problem<\/li>\n<li>You notice yourself avoiding certain topics in meetings<\/li>\n<li>Your best people are becoming quieter, or starting to look around<\/li>\n<li><a href=\"https:\/\/www.dudokconsulting.nl\/en\/5-signs-your-team-has-outgrown-you\/\">Your team has outgrown you<\/a>, but you haven\u2019t adjusted the composition<\/li>\n<\/ul>\n<p>If you recognise any of these signals, it\u2019s probably already late. They\u2019re the result of deliberate choices. Of a leader who dares to say: <em>this is what we need. And this is not.<\/em><\/p>\n<p>It starts with you. With the honest question: <strong>am I leading this team to where it needs to go? Or to where I feel comfortable?<\/strong><\/p>\n<p>In my work as an executive coach, I see the biggest breakthroughs happen when leaders stop managing and start selecting. Not just who\u2019s on the team, but also:<\/p>\n<ul>\n<li>Which projects truly get priority (and which you let go)<\/li>\n<li>Which meetings are valuable (and which you cut)<\/li>\n<li>Which habits make your team stronger (and which you break)<\/li>\n<\/ul>\n<p><strong>Selection is leadership in its purest form.<\/strong> It\u2019s the courage to choose, knowing not everyone will agree.
